Aquest va ser el cas d'una organitzaci\u00f3 del sector comercial, amb m\u00e9s de <strong>700 milions d'euros de facturaci\u00f3 anual<\/strong>, que va decidir fer una pausa estrat\u00e8gica per a reenfocar el seu model i garantir el seu futur.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Durant anys, la companyia havia crescut a bon ritme, per\u00f2 aquest creixement havia vingut acompanyat de costos ocults, processos ineficients, decisions lentes i una estructura que ja no responia a les exig\u00e8ncies del mercat. Era el moment de transformar. Malgrat aix\u00f2, la sensaci\u00f3 interna era de saturaci\u00f3: cada departament operava amb els seus propis criteris, no existia una estrat\u00e8gia comercial clara i les operacions estaven lluny de ser eficients.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">En aquest context, no era suficient fer petits ajustos. Es necessitava una <strong>redefinici\u00f3 completa del model de negoci<\/strong>, des de l'estrat\u00e8gia fins a l'estructura operativa. Nom\u00e9s aix\u00ed es podria recuperar el control, la rendibilitat i la capacitat de creixement sostenible.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>El problema: costes elevados, estrategia difusa y estructura mal adaptada<\/strong>&nbsp;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">L'an\u00e0lisi inicial del projecte va permetre identificar els grans bloquejos de l'organitzaci\u00f3:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Un <strong>model comercial poc segmentat<\/strong>, sense diferenciaci\u00f3 per mercats ni planificaci\u00f3 clara.&nbsp;<\/li>\n\n\n\n<li>Costos operatius elevats, conseq\u00fc\u00e8ncia de processos complexos, desalineats i amb esc\u00e0s mesurament.&nbsp;<\/li>\n\n\n\n<li>Falta d'eines que permetessin avaluar rendibilitat per unitat, producte o canal.&nbsp;<\/li>\n\n\n\n<li><strong>Temps excessius en la presa de decisions<\/strong>, producte d'estructures poc definides.&nbsp;<\/li>\n\n\n\n<li>Processos industrials amb marge de millora important, tant en efici\u00e8ncia com en qualitat.&nbsp;<\/li>\n\n\n\n<li>Departaments sobredimensionats o mal organitzats, amb solapaments i zones grises de responsabilitat.&nbsp;<\/li>\n<\/ul>\n\n\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p class=\"wp-block-paragraph\">Tot aix\u00f2 feia que el creixement perd\u00e9s rendibilitat i que l'empresa no pogu\u00e9s escalar amb agilitat.&nbsp;<\/p>\n\n\n\n<div style=\"height:12px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<figure class=\"wp-block-image size-full is-resized\"><img loading=\"lazy\" decoding=\"async\" width=\"800\" height=\"350\" src=\"https:\/\/improven.com\/wp-content\/uploads\/2024\/01\/hombre-negocios-finanzas-1.jpg\" alt=\"\" class=\"wp-image-7764\" style=\"object-fit:cover;width:800px;height:350px\" srcset=\"https:\/\/improven.com\/wp-content\/uploads\/2024\/01\/hombre-negocios-finanzas-1.jpg 800w, https:\/\/improven.com\/wp-content\/uploads\/2024\/01\/hombre-negocios-finanzas-1-300x131.jpg 300w, https:\/\/improven.com\/wp-content\/uploads\/2024\/01\/hombre-negocios-finanzas-1-768x336.jpg 768w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/figure>\n\n\n\n<div style=\"height:12px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>La soluci\u00f3: un pla de viabilitat amb enfocament estrat\u00e8gic integral<\/strong>&nbsp;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">El projecte es va dissenyar en cinc grans blocs, connectats entre si per a assegurar una transformaci\u00f3 real i no sols un diagn\u00f2stic te\u00f2ric:&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>1. Diagn\u00f2stic estrat\u00e8gic<\/strong>&nbsp;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Es va revisar a fons el <strong>model de negoci, el seu posicionament, estructura interna i objectius<\/strong>. A partir d'aqu\u00ed, es van dissenyar les palanques clau de transformaci\u00f3, amb indicadors clars i fases d'implementaci\u00f3 definides.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>2. Pla comercial<\/strong>&nbsp;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Es va reorganitzar l'estrat\u00e8gia comercial per segments de mercat, canals i tipologies de clients. A m\u00e9s, es van introduir <strong>eines de planificaci\u00f3, CRM i seguiment<\/strong> que van permetre professionalitzar la funci\u00f3 comercial.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>3. Pla industrial<\/strong>&nbsp;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">La part operativa es va redissenyar amb criteris d'efici\u00e8ncia. Es van definir nous <strong>processos productius<\/strong>, es van estandarditzar tasques cr\u00edtiques i es va treballar en la <strong>optimitzaci\u00f3 del OEE<\/strong>, control de minvaments i millora de productivitat.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>4. Optimitzaci\u00f3 de processos<\/strong>&nbsp;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Es van revisar els procediments clau en log\u00edstica, compres, administraci\u00f3 i postvenda. Tot aix\u00f2 amb focus en <strong>simplificaci\u00f3, control de costos i generaci\u00f3 de valor<\/strong>.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>5. Reestructuraci\u00f3 organitzativa<\/strong>&nbsp;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">El model departamental es va transformar. Es van reorganitzar funcions, es van eliminar duplicitats i es va implantar una cultura d'objectius mesurables i responsabilitats clares.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>El resultat: efici\u00e8ncia, focus i capacitat real de creixement<\/strong>&nbsp;<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Despr\u00e9s de diversos mesos d'implementaci\u00f3 i acompanyament, els resultats del pla de viabilitat van ser contundents:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Reducci\u00f3 de costos operatius en m\u00faltiples \u00e0rees clau&nbsp;<\/li>\n\n\n\n<li>Visibilitat total sobre la rendibilitat per canal, l\u00ednia i mercat&nbsp;<\/li>\n\n\n\n<li>Segmentaci\u00f3 comercial clara, amb eines i estrat\u00e8gia multicana&nbsp;<\/li>\n\n\n\n<li>Processos industrials m\u00e9s \u00e0gils, eficients i estables&nbsp;<\/li>\n\n\n\n<li>Equips organitzats per compet\u00e8ncies, amb funcions i objectius definits&nbsp;<\/li>\n\n\n\n<li>Reducci\u00f3 significativa de temps de decisi\u00f3 i implementaci\u00f3 de canvis&nbsp;<\/li>\n\n\n\n<li>Un full de ruta clar per al creixement sostenible i rendible&nbsp;<\/li>\n<\/ul>\n\n\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p class=\"wp-block-paragraph\">M\u00e9s enll\u00e0 dels indicadors, el m\u00e9s important va ser el canvi de mentalitat: l'organitzaci\u00f3 va passar de <strong>actuar per in\u00e8rcia a prendre decisions des de l'estrat\u00e8gia i l'an\u00e0lisi<\/strong>.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Conclusi\u00f3: un pla de viabilitat ben fet \u00e9s una oportunitat per a reinventar-se<\/strong>&nbsp;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Quan una empresa s'enfronta a un moment cr\u00edtic, t\u00e9 dues opcions: retallar per a sobreviure o repensar el seu model per a evolucionar.
